External Agile coach for the Core Commerce Domain

I based my strategy on four phases: Pre-discovery, discovery, implementation, and sustainability.

  • Pre-discovery Phase:
    • Partnered with the Core Commerce leadership team to identify their expectations through the engagement, as well as the metrics to measure the success of the deliverables.
    • Interviewed Program Managers and Scrum Masters to explore their own expectations and challenges.
    • Information was also gathered through observing the interactions within the teams during their own meetings and events.
  • Discovery Phase:
    • Partnered with the group of Scrum Masters to co-design a definition for Self-Managing Teams.
    • Mapped the current state of Agile Maturity level across 70 teams in the Core Commerce Domain through an assessment designed in collaboration with the group of Scrum Masters.
    • Provided an individual assessment for 20 Scrum Masters, that built a skill matrix where the Scrum Masters can support each other and share their proficiency in the Agile Coaching competencies.
  • Implementation Phase:
    • Guided the Scrum Masters to facilitate the review of the results from the Agile Maturity Assessment with their teams, so that they were able to identify the next steps on their journey towards self-management.
    • Created a knowledge base in Confluence with resources, tools and techniques that teams can use to support the actions items they identified from the Agile Maturity Assessment.
    • Provided coaching to each Scrum Master through the creation of a Coaching Clinic and one on one sessions, to review the results of their personal assessment on Agile Coaching Competencies.
    • Implemented a space in Confluence that Scrum Masters can use to guide their improvement on the competencies they identify as priority through the coaching sessions.
  • Sustainability Phase:
    • Coached the Scrum Masters to guide their teams in the design of experiments from the actions they prioritized to move the needle towards self-managing.
    • Provided a method based on the Agile Transformation Integral Model that Scrum Masters can use to design and build accountability for their own journey towards Agile Coaching.
    • Guided in the formation of an Agile Transformation Team with a group of Agile Champions (Scrum Masters and Program Managers) that would carry on with the Agile Program goals.  This was done through a Liftoff session that included a Design Team Alliance, creating a vision, setting objectives and key results, a transformation backlog and a roadmap for the following 12 months.

Agile Coach for the E Data and Analytics (ED&A) Domain:

  • Delivered an Agile Delivery Model to take the teams within this Domain to become self-managed.
  • This strategy was piloted for a 3 months period with two teams with the goal to get them to own their Scrum events without an embedded Scrum Master, based on three progressive stances: Teacher, Mentor and Coach.
  • This allowed me to start by teaching the teams how the Scrum events should be run and the purpose for each one of them, while fading as they own the meetings.
  • By leveraging the content created for the Core Commerce Domain I was able to provide resources and tools already designed for Nike, making it easier for the teams to implement them.
  • Eventually, the teams were able to run all Scrum Events in partnership with the Product Owners and Stakeholders.
  • A plan was implemented where the team was able to identify improvement opportunities and design experiments to implement them.
  • After a workshop to explore the most meaningful metrics for each team, they continuously follow up on these metrics to integrate them into their continuous improvement journey.
  • Since this strategy was deployed while mentoring other Scrum Masters in this space, at the end, they were able to replicate this progression with other teams, providing continuity to the objectives achieved.
